A model change with direct executive accountability

Applicants should have led a business or major operating unit through a material model change. They must demonstrate direct financial and people accountability and explain how they maintained performance during transition. Evidence of making a difficult choice about what the business would stop doing is particularly relevant.

Start from customer value and operating economics

Examine customer needs, service or product delivery, resource use and the quality of earnings. Identify activities whose complexity exceeds their contribution and dependencies that constrain the business's ability to compete. Determine which capabilities are genuinely distinctive and which could be simplified, shared or obtained differently.

Choose and implement a workable design

Develop a limited set of options with clear implications for service, cost, people and control. Challenge designs that assume the organisation can change every dimension simultaneously. Agree the preferred route with the governing body and establish the authority and resources required for implementation.

Lead the management team through changes in process ownership, capability and management information. Protect continuity where customer or contractual obligations cannot be interrupted. Use pilots or staged transition where they reduce uncertainty, and revise the design when operating evidence shows that an assumption is wrong.

Completion means an operating enterprise

Material structural, employment and capital decisions remain subject to the relevant approvals and specialist advice. The director must prepare these decisions and execute authorised changes coherently.

Success means the revised model produces a credible customer offer and economics that management can explain. The successor should inherit clear responsibilities, realistic costs and a team able to operate the design without a separate change organisation. The handover must distinguish achieved improvements from remaining assumptions, with practical review points that allow the permanent leader to adapt the model rather than inherit it as an unquestionable blueprint.
