A Southern Hemisphere fruit exporter needs a six-week engagement to connect harvest maturity, pre-cooling, controlled-atmosphere transit and retailer intake to saleable-life decisions before peak season.
The mandate
Export programmes release cherries, berries and stone fruit from packhouses using grade and temperature at departure, while customer claims depend on saleable life after weeks of transport and retail handling. Harvest maturity, field heat, pre-cooling delay, atmosphere establishment, route variability and intake dwell are stored separately. The defined problem is a decision clock from orchard release to retailer shelf that reduces avoidable food loss in line with the FAO's 2026 farm-to-fork cold-chain emphasis, not another sensor platform.
The deliverable is a controlled shelf-life decision book containing product and maturity archetypes, harvest-to-cool clocks, packhouse states, controlled-atmosphere assumptions, lane and season decay factors, arrival tests, retailer intake windows, route-switch and airfreight exceptions, claim evidence and diversion choices. Twelve historic consignments and six peak-season pilot lots form the casebook. Variety science, laboratory accreditation, commercial repricing, carrier tendering and technology procurement are excluded.
Milestone one, at the end of week one, reconciles twelve losses and selects six pilots. Milestone two, at week three, provides freshness clocks and release states after four pilot departures. Milestone three, at week five, completes two challenged routes and tests delay, atmosphere and retailer-receipt exceptions. Milestone four, at week six, submits the accepted decision book, grower and customer controls and a 90-day peak-season action list.
Acceptance requires growers, packhouses, Quality, logistics and customer teams to reproduce maturity, temperature, time, atmosphere and custody for all six pilots and reach the same release, route, hold, divert or customer-window decision. Pilot fruit must meet agreed saleable-life bands without shifting loss into destination rejection or excessive airfreight. The chief operating officer accepts when two teams reproduce predicted versus observed life and every model limit and manual override remains visible.
The client will provide orchard and harvest records, maturity tests, pack times, pre-cooling and store data, logger and atmosphere files, bookings, transit events, intake tests, claims, wastage, customer windows and costs. It will nominate growers, Quality and customer owners, secure eight observations and supply test fruit. Quality retains product release; customers retain intake; carriers retain transport; management retains pricing, diversion and procurement authority.

What you will own
- Reconstruct twelve loss or claim cases across maturity, field time, pre-cooling, pack, atmosphere, transit, intake and sale.
- Define product-specific freshness clocks with measurable states, confidence, expiry and authorised decision use.
- Select six pilot lots spanning varieties, maturities, packhouses, routes, atmosphere profiles and customer windows.
- Design release, route, hold, divert and airfreight exception rules around remaining saleable life and uncertainty.
- Compare predicted and observed life at destination without concealing outliers through grade, claim or customer exclusions.
- Separate operating decisions from variety science, laboratory approval, carrier procurement, pricing and customer acceptance.
- Deliver the accepted decision book, case library, grower guidance, customer controls and funded peak-season actions.
Candidate qualifications
- Designed fresh-produce export or post-harvest operations across orchards, packhouses, cold stores, ocean lanes and retailers.
- Has diverted, airfreighted, held or rejected fruit after remaining-life evidence contradicted nominal quality at departure.
- Understands maturity, field heat, pre-cooling, packaging, controlled atmosphere, transit decay and intake testing operationally.
- Can model freshness without offering horticultural certification, laboratory opinion, carrier selection or commercial pricing.
- Has reconciled grower, logger, port and retailer evidence through live high-value fruit seasons and claims.
- Delivered simple release rules that field and customer teams used after analytics specialists left the programme.

- Can complete eight orchard, packhouse, port or retailer observations and six pilot lots within six weeks.
- Will not sell sensors, controlled-atmosphere equipment, freight, laboratory, inspection or produce-broking services.
