A grocery chain needs executive recovery of compressors, controllers and other repairable refrigeration cores after store failures, supplier-credit disputes and unclassified returns depleted service stock nationwide.
The mandate
Hundreds of failed compressors, drives, controllers and display-case assemblies are sitting in store cages or regional depots without the failure code, refrigerant status or serial link required for repair and warranty credit. Technicians order new stock because swap units cannot be trusted, while OEMs reject late or incomplete cores and stores endure extended refrigeration outages. A recent heatwave exhausted the national contingency pool and exposed undocumented disposal. The service-logistics vice president was removed; the interim receives immediate operational authority over the core loop, not technical repair or refrigerant certification.
The engagement starts within twelve days and runs eight months through summer stabilisation and permanent appointment. During the first ten days, the leader protects cold-room uptime, freezes unrecorded disposal, locates swap stock and separates refrigerant-containing, electrically unsafe and transport-ready units. By day thirty, each critical core family has an issue-to-return clock and required evidence. Months two through five recover pickup, inspection, repair quotation, warranty claim and redeployment flows. The closing quarter tests a supplier-credit suspension, a regional demand surge and a repair-bench outage before the successor assumes the daily allocation call.
Transition is accepted after the permanent leader has chaired six national availability reviews, the twenty highest-risk component families meet store service targets for ten consecutive weeks, and at least 95% of sampled swaps reconcile installed serial, removed core, refrigerant handling, physical location, disposition and financial recovery. Handover includes false-failure patterns, cannibalised units, disputed credits, repair yields, regional courier constraints, seasonal buffers, approved disposal routes and a ninety-day OEM negotiation agenda. Recruitment begins in week six and cannot be deferred to the end of the recovery.
Within approved safety procedures, OEM terms and a BRL48 million recovery budget, the interim may rebalance swap units, require a failed-core return before routine replenishment, book compliant transport, prioritise repair benches, hold incomplete or unsafe units, challenge warranty rejection, suspend a non-performing courier and authorise approved third-party diagnosis. Store shutdown, refrigerant recovery method, component repair release, OEM contract amendment, disposal classification, permanent hiring and spend above delegation remain with engineering, environmental, procurement, legal or executive authorities.
Food disposition, refrigeration-system design, technician licensing, refrigerant certification, new-store rollout and enterprise maintenance-system replacement are outside scope. The leader must not improve availability by stripping unrecorded parts, resetting core age, shipping charged equipment through an ordinary parcel lane, or counting submitted warranty value as collected cash. The remit ends with repairable inventory, rejected and retired units, store consequence and recovery economics visible in the same control, supported by a permanent team able to act without crisis expediting.
Why this seat is open
The heatwave converted a tolerated returns backlog into store-level product risk and showed that financial warranty records did not represent usable service capacity. The chain needs a senior service-logistics operator who can make the closed loop work across stores, technicians, OEMs and repair centres now, while engineering and refrigerant specialists retain their formal decisions.
What you will own
- Reconcile priority cores from store failure, replacement issue and removed serial through safe isolation, pickup, depot receipt, diagnosis, warranty decision, repair, redeployment or approved retirement.
- Allocate available swap units using food-risk consequence, installed-base exposure, technician window, substitute compatibility, regional lead time and replenishment confidence.
- Establish evidence packs by component family covering failure code, photographs, serials, refrigerant handling, warranty clock, packaging and chain of custody.
- Reset OEM and repair-centre interfaces for receipt, test findings, no-fault-found units, quotation, authorisation, parts harvesting, credit, residue and turnaround escalation.
- Separate physical availability, diagnostic queue, awaiting approval, repair work, passed test, regional reservation and store-installed service in every review.
- Exercise simultaneous heat demand, supplier hold and bench outage while measuring store consequence, emergency purchase, courier performance and accountable recovery decisions.
- Select and coach the permanent leader, transferring buffer logic, supplier disputes, unsafe cohorts, regional failure patterns and near-term investment choices.
Candidate qualifications
- Has held executive service-parts or repairable-asset authority for refrigeration, HVAC, industrial equipment or another field-critical installed base.
- Can evidence recovery where missing returned cores and weak failure records drove both uptime loss and lost supplier credits.
- Understands compressor and controller swaps, serial custody, dangerous or refrigerant-controlled transport interfaces, repair testing, warranty and service-stock planning.
- Has made scarce-spare allocations while preserving qualified engineering, technician, environmental and food-safety decisions.
- Can distinguish a removed core, safe transport unit, diagnosed repair candidate, warranty-approved asset, tested spare and installed restoration.
- Has completed a permanent-leader handover after peak-demand, supplier-hold and repair-capacity exercises.
Non-negotiables
- Can start onsite in São Paulo within twelve days and travel fortnightly to stores, regional depots and repair partners.
- Will not certify refrigerant recovery, approve technical repairs, override store safety or dispose of unclassified equipment.
- Brings direct service-parts, repairable-core or installed-base recovery command; retail procurement alone is insufficient.
