A robotics manufacturer needs five months to design a developer economy around motion software, certified extensions and integrator capability without fragmenting safety behaviour or support accountability.
The mandate
The manufacturer has released motion and perception interfaces to selected integrators, but every extension still depends on bespoke engineering, informal safety interpretation and country-level support. Competitors are attracting developers through easier tooling, while management’s proposed marketplace assumes third parties will create value before certification, liability and lifecycle economics are resolved. The defined problem is to design an ecosystem that expands solution variety without outsourcing unsafe behaviour or unbounded customer support to poorly governed code.
The deliverables are a developer segmentation, platform-boundary architecture, extension certification model, integrator economics, tooling-and-support proposition, marketplace governance and staged ecosystem investment case. The strategy must specify stable versus restricted interfaces, simulation and test obligations, provenance and signing, compatibility windows, field diagnostics, commercial rights and accountability when a third-party extension changes robot performance inside a production cell.
Four milestones organise five months: week four accepts the developer and integrator evidence map; week ten closes proposed technical, safety and lifecycle boundaries through laboratory scenarios; week sixteen validates incentives and paid services with representative partners; and week twenty-two delivers the operating model, launch sequence, investment economics and executive decisions. Invoices are tied to those four accepted milestone packages.
Acceptance requires two integrators to build representative extensions using the proposed journey, safety engineers to classify failure and update scenarios consistently, service teams to identify support ownership from telemetry, and commercial leaders to explain partner economics without bespoke side letters. The final case must quantify platform adoption, solution pull-through, certification cost, support burden and downside if a strategically important integrator refuses the model.
The client provides SDK documentation, interface roadmaps, incident and support histories, safety cases, integrator agreements, field telemetry samples, developer research access, licensing positions and product economics. The consultant does not write production SDK code, certify a live extension, issue safety opinions, negotiate partners, set robot prices or operate the marketplace. Engineering, safety and commercial officers retain all implementation approvals.
Why this is external work
Engineering wants narrow interfaces, sales wants unlimited integrator flexibility and service absorbs the consequences after deployment. Existing partner tiers reward revenue but reveal little about developer competence or lifecycle responsibility. A specialist outside those functions can treat tooling, safety, incentives and field support as one system, test the proposition with integrators and prevent “ecosystem” from becoming a label for unmanaged bespoke work.
What you will own
- Segment OEM developers, system integrators, specialist software firms and end-user engineers by jobs, capability and economic contribution.
- Define stable, privileged and prohibited extension surfaces across motion, perception, orchestration, data and safety-relevant control.
- Design certification evidence covering simulation, hardware-in-loop tests, provenance, compatibility, failure behaviour and field diagnostics.
- Establish integrator tiers around demonstrated capability, support ownership, lifecycle commitment and customer outcome rather than sales volume.
- Shape paid tooling, assurance, test, listing and support services whose value and delivery cost are independently credible.
- Model platform adoption, robot pull-through, partner margin, certification throughput, support demand and ecosystem concentration risk.
- Deliver the launch blueprint, interface decision ledger, partner rules, developer journey and sequenced investment requirements.
Candidate qualifications
- Has built a developer or integrator ecosystem around industrial robotics, automation controls or another safety-relevant hardware platform.
- Understands SDK stability, simulation, hardware-in-loop validation, code provenance, compatibility policy and field-service diagnostics.
- Has designed partner incentives that reward reusable capability without disguising bespoke engineering subsidy as platform adoption.
- Can define safety and liability boundaries with competent officers while avoiding unsupported legal or certification conclusions.
- Has tested developer journeys through actual extension builds and observed support, update and failure scenarios before launch.
- Produces ecosystem economics spanning partner health, platform value, certification capacity and installed-base lifecycle obligations.
Non-negotiables
- Can work the Tokyo hybrid rhythm and attend both integrator laboratories and the scheduled European developer forum.
- Will disclose interests involving robotics manufacturers, integrators, SDK vendors, marketplaces and relevant safety-assurance providers.
- Brings a live hardware-linked developer ecosystem; consumer app marketplaces or documentation programmes alone do not qualify.
- Will not present a partner-built prototype as safe, supportable or commercially scalable without the agreed evidence gates.
