The mandate
Individual developers adopt the product quickly, but large organisations accumulate duplicate tenants, personal billing, uncontrolled source integrations and no clear administrative owner. Sales intervenes when usage looks high, often before security and procurement evidence exists, disrupting advocates without advancing a contract. The defined problem is to create an enterprise conversion journey that preserves developer momentum while progressively establishing organisational identity, governance, value proof and commercial readiness.
The deliverables are a conversion-signal model, tenant-and-organisation architecture, progressive administration journey, enterprise evidence room, product–sales hand-off protocol, experiment design and operating blueprint. The work must cover team discovery, tenant linking, identity federation, roles, policy, audit, data boundary, procurement, trials, billing consolidation, value attribution and advocate protection. It must distinguish product friction from genuine enterprise control requirements.
Four milestones govern five months: week four accepts the conversion and failure baseline; week ten approves organisation, administration and readiness designs; week sixteen completes customer laboratories and prototype journey tests; and week twenty-two delivers experiment priorities, hand-off rules, measurement, operating ownership and the investment dossier. The project is billed against those four accepted milestones.
Acceptance requires representative administrators to discover and consolidate eligible teams without losing developer work, security reviewers to locate consistent evidence, product and sales teams to classify readiness identically on blinded accounts, and advocates to retain a clear route after commercial engagement begins. The final model must show conversion, cycle time, expansion, retention and sales effort without treating forced tenant consolidation as value.
The client provides product events, tenant structures, billing histories, sales and support records, security questionnaires, trial outcomes, customer research access, current contracts and identity architecture. The consultant does not contact customers outside approved research, set price, negotiate deals, implement identity features, alter production tenants, determine privacy positions or manage sales teams. Client product and revenue leaders own execution.

What you will own
- Map conversion from individual use through team formation, organisational discovery, administration, security review, procurement and contract.
- Define tenant and organisation relationships covering duplicates, personal ownership, mergers, subsidiaries, contractors, identity and billing.
- Design progressive controls for roles, policy, audit, data boundary, federation and integrations without front-loading enterprise complexity.
- Establish readiness signals using breadth, critical workflow, administration demand, value evidence, risk and buyer engagement.
- Create product–sales hand-offs with advocate context, consent, service expectations, return routes and accountable next action.
- Test designs through customer laboratories and blinded account classification, then define production experiment guardrails.
- Deliver the target journey, operating rights, evidence room, metrics, backlog and investment required for implementation.
Candidate qualifications
- Has redesigned product-led enterprise conversion for developer tooling, collaboration infrastructure or another bottom-up B2B product.
- Understands tenant discovery, organisational identity, federation, administration, security evidence, procurement and consolidated billing.
- Has protected developer advocates while introducing enterprise controls and commercial engagement at the appropriate moment.
- Can distinguish high usage from organisational value, buying readiness and a genuinely supportable enterprise deployment.
- Has aligned product and sales teams on observable hand-off criteria tested against real accounts rather than lead scores.
- Produces journeys and operating rules that growth, enterprise product, security, revenue and customer teams can apply.

- Can attend fortnightly Boston design rooms and both approved enterprise-customer laboratories during five months.
