A communications software company needs a ten-month board adviser to test distributed engineering authority across Delhi NCR, Poland and Brazil before twenty-four-hour ownership becomes serial escalation between regional leaders.

The mandate

The company describes its platform organisation as follow-the-sun, yet material incidents, release exceptions and customer commitments travel sequentially toward two North American executives. Delhi NCR carries the largest engineering population while Poland and Brazil hold specialist context, but regional leaders are measured on throughput rather than decisions. The board wants to know whether distributed authority and executive cover are real before consolidating more services.

The adviser’s three monthly days rotate across an authority reconstruction, a regional leader challenge and a chair decision brief. During ten months, four committee sessions and four live-service evidence reviews will test how leadership behaves across overnight incidents, release windows and strategic customer escalations. The cadence deliberately follows consequential events rather than imposing a weekly status meeting.

This ten-month term closes when directors approve the authority map and leadership transition priorities. Renewal would require a new board decision after at least one quarter of management-run evidence, together with refreshed conflicts and a different test sample. The adviser will not occupy an evergreen seat on engineering operations councils.

The role has no line authority and no executive responsibility for services, incidents, releases, customers, budgets, appointments or performance. Regional and global management retain operational choices; directors govern senior structure. The adviser can question whether a leader exercised genuine scope but cannot command an incident, change a reporting line or participate in candidate selection.

Current work involving communications competitors, cloud or observability providers, major customers, search firms, candidates or outsourced engineering partners creates conflicts requiring disclosure. Prior coaching of a regional leader must be named before their evidence is reviewed. The chair controls recusal, and no fee can depend on consolidation volume, appointment or service performance.

  • Test whether regional executives possess evidence access, budgets, relationships and thresholds proportionate to their stated scope.
  • Challenge escalation chains that move uncertainty between time zones without transferring accountable decision ownership.
  • Examine overnight executive cover, deputy depth, fatigue, handoff quality and direct customer access during consequential events.
  • Shape rotations and assignments that build global judgment rather than ceremonial exposure or permanent expatriate dependency.
  • Probe forums, metrics and rewards for regional optimisation, collective accountability, dissent quality and decision closure.
  • Frame board findings on authority gaps, leader readiness, structural changes and services unsafe to consolidate.
