A delivery group needs seven months to converge two acquired last-mile platforms whose courier identity, dispatch economics and merchant promises remain incompatible after legal integration.

The mandate

The group acquired a regional delivery platform but still operates separate courier identities, dispatch engines, merchant integrations, incentive logic and settlement processes behind one commercial offer. Leaders propose moving everyone to the larger stack, although its dense-city assumptions perform poorly in acquired suburban markets. The defined problem is to choose and prove a convergence route that realises transaction value without degrading courier earnings, merchant promise or delivery reliability.

The deliverables are a capability-and-economics baseline, target platform disposition, courier and merchant identity model, migration segmentation, dispatch comparison protocol, transition architecture, synergy ledger and executive convergence plan. The work must distinguish capabilities worth combining from market-specific logic worth preserving, address fraud and tax dependencies, and quantify the cost of dual operation, data conversion, incentive transition and stranded partner integrations.

Four milestones govern seven months: week five accepts the comparable operating baseline; week thirteen approves the target capability disposition and protected market hypotheses; week twenty-one completes live shadow comparisons and migration rehearsal evidence; and week thirty delivers the convergence roadmap, value case, governance and residual decisions. Billing is released against the four accepted milestones.

Acceptance requires dispatch outcomes to be compared on equivalent demand and supply conditions, courier balances and status to reconcile, representative merchant integrations to migrate without promise ambiguity, and operations leaders in both legacy businesses to demonstrate exception handling. The transaction value committee also requires a benefit baseline net of incentives, duplicated operations, partner remediation, technical coexistence and any market share deliberately protected during transition.

The client provides platform inventories, trip and dispatch events, courier and merchant research access, incentive schemes, settlement records, fraud controls, service performance, integration contracts and transaction synergy assumptions. The consultant does not operate delivery markets, change courier terms, set pricing, select production algorithms, negotiate merchants, make employment classifications or execute migrations. Client officers retain all commercial, legal and production decisions.

Why this is external work

Each legacy leadership team can demonstrate why its platform works in the conditions it knows, while transaction sponsors need a rapid synergy narrative. Declaring the larger stack the winner would avoid difficult comparative evidence but may destroy acquired-market value.   • Segment migration by market topology, courier cohort, merchant integration, regulatory dependency and reversibility.
  • Deliver the chosen disposition, transition architecture, rehearsal evidence, benefit ledger and unresolved executive trade-offs.

Candidate qualifications

  • Has converged acquired last-mile, mobility or logistics marketplaces across live dispatch, participant and settlement operations.
  • Understands how density, geography, courier behaviour, incentives and merchant promise alter algorithm and platform performance.
  • Has run matched shadow comparisons that separated technology effect from different demand, supply and operational intervention.
  • Can reconcile courier identity, status, earnings and balances while commercial and classification conditions vary by market.
  • Has delivered acquisition value through retired platform and process cost without imposing the acquirer’s stack by default.
  • Produces migration and synergy evidence credible to operators, product leaders, finance, transaction sponsors and local management.

Non-negotiables

  • Can maintain the São Paulo hybrid cadence and complete the agreed courier-market observations across the region.
  • Will disclose relationships with delivery platforms, merchants, logistics investors, dispatch vendors and transaction advisers.
  • Brings post-deal convergence of live marketplace operations; corporate application rationalisation alone is insufficient.
  • Will not recommend a target platform until dispatch and participant outcomes are compared under equivalent operating conditions.
