A Seattle cloud-infrastructure company commissions a four-month engagement to govern role readiness, access, equipment and manager obligations from accepted offer through productive deployment worldwide at scale.

The mandate

New hires receive polished orientation but still reach teams without correct employment state, equipment, privileged access, payroll, role-specific learning or a manager-owned work plan. International starts and internal transfers travel through separate workflows, and exceptions are solved in private messages. Completion dashboards therefore obscure delayed productivity, unsafe access and unequal experiences across location and worker group.

The engagement deliverable is a Role-Readiness Onboarding Architecture spanning accepted offer, pre-start, legal and payroll readiness, equipment, identity, access, workplace or remote setup, accessibility, team integration, skill confirmation, manager checkpoints and ninety-day closure. It must differentiate employee, intern, acquisition transfer and returning worker journeys without prescribing employment or immigration conclusions. Regional exceptions must remain visible, time-bounded and owned through closure.

Milestone one at week three accepts journey populations and consequence-ranked failure modes. Week seven closes readiness gates and ownership; week twelve completes six role-location pilots. At week seventeen, accepted playbooks, control evidence, experience measures, trained client owners and an unseen delayed-start plus privileged-role simulation complete the deliverables.

Acceptance requires People Operations and managers to process twelve unfamiliar starts and transfers, Security to reperform access evidence, and Payroll to prove correct effective state. The Chief People Officer signs only after client teams recover a simulated provider outage without giving a new worker premature access, missed pay or undocumented manual workarounds.

The client will provide worker and role populations, offer and start workflows, access catalogues, equipment routes, payroll calendars, learning requirements, manager guidance, provider agreements, experience data, incidents and named owners. The consultant does not make hiring decisions, give immigration or employment advice, administer access, process payroll, procure equipment or operate onboarding services.

Why this is external work

Each onboarding owner can complete its own ticket while the new worker remains unable or unauthorised to perform the intended role. Independent architecture can define end-to-end readiness and accountable recovery without becoming the employer, manager, service desk or regulated adviser for individual starts.

What you will own

  • Segment employee, intern, returning worker, internal transfer and acquisition journeys by role and location risk.
  • Map accepted offer, identity, employment, payroll, equipment, access, workplace, learning and manager dependencies.
  • Define readiness gates, stop conditions, exception authority, expiry, manual fallback and retained evidence.
  • Establish role-specific first-work, manager, peer, accessibility and skill-confirmation checkpoints through ninety days.
  • Measure time to authorised productivity, defect recurrence, worker effort, manager ownership and unequal journey outcomes.
  • Rehearse provider outage, delayed start, missing equipment, privileged role, payroll failure and internal transfer.
  • Deliver governed journey maps, decision rights, controls, disruption playbooks, measures and prioritised implementation backlog with accountable owners.

  • Transferred end-to-end onboarding control through repeated live starts, international transfers and high-consequence disruption simulations.

Non-negotiables

  • Can lead Seattle laboratories and both controlled disruption simulations within four months.
