A luxury group needs a fourteen-week digital experience recovery after a unified checkout reduced conversion, confused high-value clienteling and created inconsistent tax, stock and fulfilment promises.
The mandate
A newly unified checkout lifted technical reuse but depressed completed orders in priority markets, especially for high-value clients moving between adviser-assisted baskets, boutiques and digital channels. Tax estimates change late, limited inventory is promised twice, authentication interrupts known clients and fulfilment options ignore boutique commitments. The defined problem is to locate and repair the experience failures without creating market-specific forks that recreate the estate just consolidated.
The deliverables are a journey-and-loss evidence map, promise-integrity model, prioritised recovery backlog, redesigned assisted-commerce hand-offs, experiment protocol and market release dossier. The work must unite behavioural evidence with service telemetry, client-adviser observation, payment outcomes, inventory reservation and fulfilment exceptions. It must also define which elements can remain globally common and where legal, tax or relationship expectations justify explicit market variation.
Three milestones run across fourteen weeks: at the close of week three, accept the quantified failure map and protected client segments; at week eight, approve tested recovery designs for promise, payment and clienteling continuity; and at week fourteen, accept production experiment evidence, scaled-release decisions and the residual journey register. The fee is released only against those milestone decisions.
Acceptance requires statistically credible improvement in agreed cohorts, zero worsening of inventory over-promise, validated tax and payment outcomes, usable adviser hand-offs and signed readiness from commerce operations in two contrasting markets. The digital president will reject visual prototypes without production evidence, aggregate conversion that hides harm to important segments, or improvements purchased through manual boutique work that cannot survive seasonal volume.
The client provides funnel events, session research permissions, payment and fraud outcomes, inventory reservation logs, fulfilment exceptions, tax rules, market calendars, prior designs and access to client advisers. The consultant does not redesign brand identity, operate campaigns, choose payment providers, change merchandise allocation, set client eligibility or own production releases; authorised teams execute changes and approve local legal interpretations.
Why this is external work
The shared-platform team is measured on adoption, regional teams on market revenue and boutiques on client relationships, so each explains the loss through a different boundary. The programme’s authors also have a strong incentive to preserve the newly standardised checkout. An external recovery director can follow the client promise across organisational seams, protect valid commonality and still recommend reversal where the unified design has destroyed material value.
What you will own
- Quantify checkout loss by journey, market, client relationship, device, inventory condition, payment route and fulfilment promise.
- Observe digital and adviser-assisted purchases to expose breaks that event analytics or boutique anecdotes cannot reveal alone.
- Define a promise-integrity model linking displayed availability, reservation, tax, payment confirmation, allocation and fulfilment communication.
- Prioritise repairs using client harm, commercial value, operational load, reversibility and risk of renewed regional fragmentation.
- Design controlled experiments with protected cohorts, guardrails, attribution logic and pre-agreed scale or rollback decisions.
- Test hand-offs among saved baskets, client advisers, boutiques, contact centres and online checkout across two operating markets.
- Deliver release evidence, global-versus-local design rules, unresolved constraints and ownership for the remaining journey backlog.
Candidate qualifications
- Has recovered a high-value omnichannel commerce journey where relationship selling and scarce inventory changed conventional conversion logic.
- Can combine behavioural analytics, service telemetry, qualitative observation and operational exception data into one causal diagnosis.
- Understands inventory reservation, cross-border tax, payment authentication, fraud controls and fulfilment promises at product-decision depth.
- Has designed production experiments that protect valuable client cohorts and distinguish true uplift from displaced boutique workload.
- Can challenge a global design system without encouraging every market to rebuild a preferred local checkout experience.
- Produces acceptance evidence that digital, boutique, operations and regional executives can interrogate without consultant-controlled analysis.
