The mandate

Cane waits in queues while the mills chase hourly tonnes, increasing staling and recoverable-sugar loss; excess bagasse and steam imbalance then constrain the distillery and power commitments. The campaign executive left after weekly reporting separated agricultural and factory losses that shared the same operating cause.

The interim starts within ten days for eight months, taking end-to-end campaign authority through the remaining harvest, final crush and off-crop learning cycle. The first thirty days establish field-to-product mass, time and energy truth; the next phase resets cutting, transport, maintenance and rate choices. Permanent recruitment begins in month four, with six weeks of paired campaign command before the successor owns final run-down.

Handover requires cane-maturity and age rules, harvest-to-mill dispatch logic, queue visibility, equipment and steam envelopes, laboratory release clocks, product and energy priorities, shutdown triggers and verified loss genealogy. Completion is proved when the successor commands thirty stable days plus an unannounced harvester loss and boiler derate, preserving safety, cane quality, recoverable sugar and contractual energy without interim arbitration.

The leader may resequence zones and haulage, cap harvesting to executable mill intake, alter rate and maintenance priorities, allocate cane juice and steam within approved commitments, stop unsafe equipment, replace recovery leads and release R$310 million of authorised campaign spend. Land access, grower contract changes, product sales, permanent labour actions and capital above delegation require executive approval. Laboratory and process-safety authorities retain formal decisions.

Long-term varietal strategy, land acquisition, irrigation investment, commodity hedging, export contracting and replacement of agricultural or mill systems are excluded. The interim cannot burn value through aged-cane concealment, dilute laboratory independence, overdrive equipment beyond approved envelopes, count inventory movement as extraction improvement or defer safety-critical maintenance for campaign tonnes. • Recovered crushing performance where cane age, field logistics and factory instability interacted materially.

• Balanced cane intake, steam, distillery and power commitments without exceeding equipment or safety envelopes.
• Led maintenance intervention during a live seasonal campaign with limited opportunity to recover deferred crop.
• Transferred campaign command to permanent leadership through stable operation and compound adverse seasonal conditions.
