An online retailer needs a reusable-tote network that earns consumer return, protects fulfilment throughput and proves complete packaging cycles rather than multiplying containers in circulation.
The mandate
The retailer has tested rigid parcel totes with loyal urban customers, but the pilot economics assume each tote returns through the same locker network and overlook home handoff, gift orders, cross-border deliveries, nesting space and courier refusal. Barcode scans describe movements, not whether a tote arrives empty, complete, clean and ready for automated packing. The assignment is to design a return proposition and physical network that supports normal fulfilment peaks, gives consumers convenient choices and reveals loss before additional packaging purchases disguise it.
The consultant will create four integrated deliverables: a customer-and-order eligibility model; a tote state and deposit-or-incentive decision paper; a recapture network spanning courier pickup, lockers, stores and consolidated reverse haul; and a controlled-market launch blueprint. These must segment apartment, suburban and business deliveries, capture lid and label condition, separate consumer possession from carrier custody, specify inspection and recirculation cut-offs, and compare owned totes with service-provider models. Complete cost includes handling, empty space, cleaning, customer support, refunds, damage, imbalance and retirement.
Weeks one and two establish data fitness through order, scan and customer-research samples. At milestone two in week six, management selects an incentive and channel portfolio after consumer and courier testing. The network specification and fulfilment-centre changes reach design freeze at week twelve. A four-week shadow pilot then follows five thousand orders using tagged but non-live financial settlements. Month five ends with launch waves, capacity reservations, contract schedules, system requirements, customer copy, operating playbooks and a twelve-month capital and packaging forecast.
Approval depends on linking at least 96% of pilot totes from packing through customer receipt to a verified return, held state or aged non-return; demonstrating that lockers and vehicles can absorb the forecast peak without displacing outbound parcels; and having fulfilment, carrier and customer-care teams execute fifteen exception cases. The business case must report completed reuse cycles by cohort, not average turns of surviving totes, and remain positive within an agreed sensitivity for slower recapture and higher cleaning rejection. Packaging compliance and claims teams must accept the evidence boundaries.
The client provides order and route histories, pilot scans, tote specifications, customer contacts, locker and store capacity, carrier agreements, packaging costs, damage and support cases, forecast peaks and access to two fulfilment centres. The consultancy excludes tote engineering, food-contact validation, consumer-credit regulation, live deposit settlement, carrier procurement, software build, operational launch and certification of waste or emissions claims. Management approves customer terms, privacy, incentive value, supplier choice and capital. When scan continuity fails, the team must label the unknown outcome rather than infer a successful return.

A neutral design authority can test return convenience against real reverse capacity and expose who carries unresolved tote custody. The finite work creates an executable market blueprint and evidence model; ongoing customer proposition and network performance remain with the retailer.
What you will own
- Segment eligible orders by delivery channel, basket characteristics, geography, customer behaviour, return opportunity, contamination risk and fulfilment-centre capability.
- Define tote states and timers across packed, courier-held, customer-held, return-declared, physically received, inspected, cleaning-required, recirculation-ready and retired.
- Design channel catchments and consolidation frequencies for doorstep pickup, lockers, stores and business collections using empty-volume and peak-capacity constraints.
- Compare deposits, credits, reminders and frictionless return through consumer research while retaining abandoned, damaged and disputed containers in economics.
- Specify carrier, locker, store and fulfilment handoffs for identity, custody, evidence, rejection, customer remedy, nesting, transport and loss escalation.
- Direct the tagged shadow pilot and exception simulations without charging customers or operating live financial settlement.
- Deliver launch sequencing, requirements, playbooks and an investment case that ties packaging avoidance to completed cohort cycles and verifiable retirement.
Candidate qualifications
- Has designed reusable parcel packaging, e-commerce reverse logistics or high-volume consumer asset-recapture networks.
- Can evidence a packaging rollout changed after customer return behaviour and empty-transport capacity were measured together.
- Understands fulfilment automation, parcel carriers, lockers, doorstep handoff, consumer incentives, container inspection, cleaning and cohort economics.
- Has converted messy scan and customer evidence into an accepted market pilot without claiming successful returns for missing assets.
- Can distinguish return intent, customer-held tote, carrier custody, physically received unit, recirculation-ready asset and completed reuse cycle.
- Has delivered operating, commercial and system requirements that internal teams could launch after the consultancy ended.
Non-negotiables
- Will observe six return channels and both fulfilment centres before freezing the network recommendation.
- Will not design the tote, run live deposits, award carriers, implement software or certify circularity claims.
- Brings direct e-commerce recapture or reusable-packaging network design; brand sustainability strategy alone is insufficient.
- Will deliver four accepted products, a tagged shadow pilot and exact CZK monthly-equivalent arithmetic within five months.
