The factory can be busy while its cash is standing still.

A plant manager once showed me a favourable unit-cost report beside a row of finished components waiting for orders.

The factory can be busy while its cash is standing still.

I lead finance at Alverenne Motion Systems, a fictional maker of precision motion components for industrial equipment. We employ 1,240 colleagues across three plants in the Netherlands, Belgium and Czechia. Revenue in 2025 was EUR186 million, with EUR16.8 million of operating profit. These figures describe the group, not a result I produced alone. My work is to help managers understand how customer terms, factory decisions and material commitments contribute to that account and to the cash required to sustain it.

My career began with plant costing in September 1994. I learnt that a favourable production variance could coexist with stock that no customer had yet asked for. The report was not necessarily wrong, but it could reward a decision the business did not need. Today I lead fifty-two finance colleagues through five direct reports and sit on the board as an executive director. I try to make the consequences visible before a local improvement becomes a wider working-capital problem.

I spend time with plant and account leaders because the same unit margin can hide very different demands on the organisation. A customer may need frequent engineering changes, short runs or urgent deliveries. A lower supplier price may require earlier cash. A new machine may offer capability that the current order book cannot use. Finance should make these choices comparable without assuming that the cheapest immediate option is always the most useful industrial decision.

A stock reduction with its causes kept separate

A fixed EUR9.6 million slow-moving inventory cohort fell to EUR5.3 million of carrying value over eighteen months. EUR3.2 million entered production and EUR1.1 million was written down. Neither movement was reported as an equivalent cash receipt or as evidence that the original purchasing decision had been sound.

The customer's contribution survived a fuller cost account

An account with EUR16 million annual sales appeared to contribute EUR2.6 million before central costs. Including EUR1.5 million of attributable engineering, short-run and urgent-delivery demands reduced the management view to EUR1.1 million. The analysis informed a different commercial offer rather than an automatic instruction to abandon the customer.

The existing machine earned another decision

We approved EUR1.2 million to rebuild a machining cell instead of immediately committing EUR7.8 million to a new line. Engineering confirmed the required capability, and the proposal retained higher expected annual maintenance and a fourteen-day shutdown. The uncommitted difference was not described as a realised saving.

Current focus

I am reviewing where material-price recovery and customer payment terms leave cash committed for longer than the margin report suggests. A price adjustment can restore an economic relationship without immediately releasing the funding used while the adjustment was delayed.

Conversations I welcome

I can consider one compatible external board contribution in an industrial or technically intensive enterprise, with twenty-four annual days initially available. My current seat is executive and is not evidence of independence elsewhere. I also welcome professional discussions about customer economics, factory investment and inventory judgement.

Showing why a EUR9.6 million stock cohort became EUR5.3 million

A review of slow-moving components produced an attractive proposed reduction in the inventory balance.

II

An account that needed a different offer, not a better allocation

A large customer generated EUR16 million in annual sales and appeared to contribute EUR2.6 million before central costs under the standard account view.

III

Recovering material prices sooner without calling it instant cash

Several customer contracts allowed adjustments when specified material prices moved, but the review cycle created a delay between higher purchasing costs and the revised sales price.

The board record

In the words of others

Trusted by those who appoint.

Camille helped us see why a smaller stock balance could still represent an expensive earlier decision. The discussion became useful when we separated what production could consume from what finance had to recognise, and then changed the questions behind the next purchase.

She gave the rebuild a serious comparison with the new line without disguising the maintenance we would retain. Engineering's capability assessment remained central, and the board could understand both the smaller commitment and the operating responsibilities that came with it.
