Distribution strategy and partner dependence6 min read

Understand the asset before expanding the promise

A large pipeline can make a restrictive agreement look like an acquisition decision. Its effect on future alternatives belongs in the investment case.

An exclusive distribution proposal usually arrives with a persuasive forecast. The partner can organise training, promote the product and introduce more business if the company commits to the relationship. The immediate comparison appears to be between a large pipeline and a smaller one. Yet exclusivity also changes what the company may do later. It can restrict other relationships, reduce the evidence available for comparison and make a future disagreement more expensive. I want that commitment visible in the same paper as the expected volume, before the forecast makes every qualification sound like resistance to growth.

The enduring idea

A machine earns its place in a business through the work it can do, the service it can obtain and the alternatives available when that work changes. I want our lending strategy to understand those conditions before a market forecast becomes a commitment. The most attractive distribution proposal may still leave us dependent on a relationship we cannot replace.

The busiest season cannot sign a year-long lease

A short period of strong equipment interest can support further investigation without supporting permanent offices. The duration of the evidence should match the commitment it is used to justify.

I connect equipment-market evidence with the strategic choices a regional lender can afford to make and maintain.

I am chief strategy officer of Kavreni Equipment Finance in Mangaluru. We finance freight vehicles, trailers and cold-chain equipment through 32 offices in seven western and southern states. At March 2026 the company had ₹2,200 crore of loans and 650 employees. My twelve-person strategy and partnerships team has three managers and a ₹6.8 crore annual budget. I frame choices for the CEO and board; I do not approve individual credit, set loan prices or direct collections.

My career began in industrial cost planning in Goa. I learnt to connect a production estimate with material, maintenance and the practical use of a machine. Leasing analysis then showed me how an asset's expected life could differ from its saleability in another owner's hands. I joined Kavreni in 2009 to build business planning, moved into strategy and alliances in 2015 and became CSO in 2021. That sequence still shapes the evidence I ask a proposal to carry.

The work here examines a dealer's request for exclusivity, the assumptions behind refrigerated-trailer resale, a seasonal district-expansion forecast and the choice between owning an inspection facility and buying qualified services. Each case leaves a consequence visible. A narrower pilot gives up volume, a revised model gives up an attractive return, and an external service leaves dependencies that ownership might reduce. Strategy is useful when those consequences can be compared before the company becomes committed.

Distribution without surrendering the next choice

A dealer consortium's exclusive proposal would have raised its share of projected new originations from 15% to 44%. I recommended a non-exclusive eighteen-month pilot with a ₹60 crore programme ceiling, subject to ordinary credit decisions. The first eight months produced ₹38 crore of disbursements; that is volume evidence, not proof of future credit performance.

A resale assumption that changed the scale of the experiment

The refrigerated-trailer model initially assumed recovery equivalent to 42% of original invoice value. Examination of comparable disposals and refurbishment costs supported a 27% net planning assumption. The modelled three-year contribution fell from ₹9.4 crore to ₹3.1 crore, and management approved a 24-vehicle pilot rather than the proposed 240-vehicle rollout.

A district is more than its busiest season

A four-district proposal used ₹160 crore of apparent annual equipment demand. After separating seasonal enquiry activity, replacement cycles and purchases outside our intended scope, we used ₹72 crore as the addressable planning case. The company deferred a ₹2.4 crore fixed-office programme and approved ₹64 lakh for a year of shared service desks and field testing.

Current focus

I am improving how our investment papers preserve the assumptions that make an opportunity attractive. The team is connecting dealer dependence, equipment serviceability and the timing of customer demand with the commitments requested from the company. I want a later review to distinguish a poor decision from a reasonable decision whose conditions changed.

Conversations I welcome

I am considering one first non-executive appointment in an industrial or specialist service company where asset economics and distribution choices matter. I have provisionally allowed twenty days annually, including preparation and travel, subject to employer consent and a company-specific conflict review. I would contribute strategy judgement without presenting myself as a substitute for credit, engineering or legal specialists.
