Internal careers and enterprise responsibility 5 min read

Bina Qeznori
The artist did not want the promotion we had made available. She wanted to undertake harder animation work and help colleagues solve it, without becoming the person responsible for their leave, appraisal and staffing. I had approved a framework that made those management duties the clearest route to higher pay. When eleven of eighteen experienced artists expressed a preference for craft development, I could no longer treat the problem as one person's reluctance to lead. Our account of advancement was narrower than the contribution the studio needed.

A better artist did not need a larger team
The promotion form asked how many people the artist would manage. I had approved that form when we wanted a consistent account of seniority. It worked reasonably for a production manager and badly for someone whose contribution was to solve difficult animation work. Of eighteen experienced artists considering their next step, eleven wanted to deepen their craft and seven wanted management responsibility. We had made the first group sound less ambitious by giving the second group's choice the clearer route.
I am Bina Qeznori, fictional CHRO of Nelqori Animation Works in Mysuru. We make commissioned animation for product explanation and professional learning, with 312 direct employees and ₹86 crore FY 26 revenue. My sixteen HR colleagues work through three heads within ₹1.9 crore FY 2026–27 expense and a separate ₹72 lakh development programme. Rukmini Tezqami leads creative production, while CEO Madhav Vezqoli owns enterprise commitments. I do not substitute a people framework for the judgement of the artists and production specialists who understand the work.
I began as a graphic artist in 1999. Production coordination later taught me that a finished sequence rests on contributions that a single visible author may not capture. People leadership brought another question: what does the company ask someone to surrender in order to progress? A craft, recognition for work, a candid review or the chance to move internally can each be affected by a rule designed to make administration easier. I want those consequences visible before the company announces a common process as a complete answer.
Separate advancement from line management
The eighteen-person review led to eight specialist appointments and four management appointments. Three specialist candidates needed further evidence and three management candidates had no suitable opening yet. The new arrangements carried ₹36 lakh annual pay expense and ₹18 lakh design cost, without treating every preference as an automatic promotion.
Credit has more than one audience
Six completed projects involved 96 distinct contributors in the reviewed group. Four clients permitted the agreed public credits covering 64 people; two projects covering 32 people remained outside public credit. All 96 received verified internal contribution records. The ₹14 lakh review did not turn internal recognition into permission to publish client work.
A move within the company still needs a release decision
Five of fourteen internal-transfer requests had been blocked by releasing managers. Three later received agreed release dates after review; two remained unresolved on role fit. The nine previously approved requests stayed separate. ₹22 lakh interim-cover expense and a one-week delivery adjustment made the cost of releasing colleagues visible.
Current focus
Making specialist advancement, contribution records, creative review and internal movement reflect the work people actually do.

Bina asked whether our promotion route was helping the studio keep its best craft or asking people to leave it behind. She kept the cost and the unfinished appointments visible.
