Ask what the number allows management to conclude
I make the insurer’s financial account explain what changed, what remains owed and which proposed savings can actually leave the expense plan.
01
Reconcile the economic expense across its management views
I ask how the central account relates to the amounts allocated to operating centres before accepting a consolidated expense total. The allocation may explain who uses a resource without creating another expense for the enterprise. My 2020 error arose because two individually reconciled schedules were combined without preserving that relationship. I now want the consolidation to show the relevant elimination and the scope of the resulting figure. A correction should be described as a correction, not celebrated as money the business has saved. The discipline also matters when comparing periods: a revised allocation basis can move costs between units while leaving the company total unchanged. Finance should help managers understand the economics they can influence, while preventing a reporting change from being mistaken for an improvement in the underlying operation or a reason to remove resources that remain necessary.
02
Explain a claims movement without taking over actuarial judgement
A cash-payment total answers a timing question that does not, by itself, describe the movement in the insurer’s obligations. I work with actuarial and claims owners to reconcile the selected opening balance, additions, payments and closing balance on a consistent basis. Any other movements need their own explanation before the result is interpreted. A simplified teaching bridge is not a substitute for the insurer’s complete financial reporting or capital assessment. My role is to make the account comprehensible and challenge missing links, while the appropriate specialists retain responsibility for estimates and claim decisions. Directors should be able to see why lower payments can coexist with a larger outstanding amount. That observation does not automatically establish a favourable or adverse result; the underlying experience, assumptions and reporting basis still need examination before a commercial conclusion is drawn.
03
Price the difference between released time and avoided expenditure
When an administration investment releases staff capacity, I ask what management will actually do with that capacity. Colleagues reassigned to useful work remain an employment cost unless another genuine expense change follows. Vacancies that will no longer be filled may support an avoided-hiring estimate, but its timing and assumptions should be explicit. I separate those effects from implementation cost and continuing programme expense. The investment may still deserve support for service quality, resilience or future growth; those reasons should be stated rather than converted into an invented payroll saving. My 2025 review narrowed the financial claim while preserving the service discussion. I also ask how later reviews will distinguish an observed benefit from an assumed full-year effect, so the approval paper does not become a promise that the reporting team feels obliged to reproduce.
04
Make a finance correction useful to the enterprise decision
A CFO must be able to explain a changed conclusion without treating the correction as a threat to personal authority. I set out which earlier statement was wrong, what the revised account establishes and which decision should now be reconsidered. That approach is more useful than attaching a technical note to an unchanged recommendation. It requires working with operating and professional owners whose evidence may weaken a finance-led proposition. I keep the distinction between an accounting correction, a changed estimate and a real operating result visible because each calls for a different management response. Directors should also understand the limits of my remit. I can challenge an incomplete financial account, but I cannot replace actuarial, legal or claims authority with a CFO’s confidence. The aim is a decision that remains intelligible after the presentation has ended.
A leadership conviction
A financial explanation should survive the journey from the underlying record to the decision. If its meaning changes along the way, a polished total only makes the misunderstanding easier to approve.
