From reconstructing the result to sharing the board decision

Chief Data Officer; Executive Director from April 2024

Company scale
FY 2025–26 revenue ₹214 crore and operating profit ₹13.8 crore
Employees

Geography
Srinagar headquarters and twenty-six retail shops
Reporting to
CEO Meera Qernlavi for executive duties; collective statutory board responsibility since April 2024
Team
Eighteen data colleagues through three leads
Financial scope
₹4.3 crore annual function expense; ₹1.2 crore separately approved data-programme authority

Mandate

Preserve the meaning of measures used in executive and collective board decisions

Outcomes

  • Agreed trading-date definitions with financial and operating owners
  • Kept missing return reasons distinct from observed categories
  • Added statutory director responsibility without claiming independence from the employer

Decisions in context

I lead eighteen colleagues through three leads and keep annual function expense separate from the approved programme allowance. The trading-date and missing-reason reviews required several professional owners, including finance, technology, service and privacy. My role was to make the meaning and limitations usable without taking over their decisions. In April 2024 I also became an executive director, continuing the CDO appointment. That adds collective statutory responsibility and does not make me independent of the enterprise. I report to the CEO for executive work and participate in board decisions in the separate capacity. The overlap has made me more careful about when a technical explanation informs oversight and when it risks replacing judgement with confidence in the specialist. I want the account to preserve both a useful recommendation and the uncertainty that other directors need to examine.

Reason for the move

Current appointments; open to a consumer CDO mandate and one appropriately assessed outside contribution

Concurrent appointment

Executive-director service began in April 2024 alongside the continuing CDO role; one current statutory appointment, not a separate employer.

Fourteen data colleagues through two leads
Financial scope
₹2.9 crore annual data-function expense

Mandate

Make reporting definitions stable enough for meaningful commercial comparison

Outcomes

  • Corrected the average-order label on a daily-average calculation
  • Retained totals and counts behind aggregation rules
  • Brought the analyst who found the error into the executive explanation

Decisions in context

I led fourteen colleagues through two leads within ₹2.9 crore annual expense. The unequal-volume check in 2020 exposed a mismatch in a summary I had approved. The simple mean of two daily averages was mathematically valid, but it did not answer the combined-order question used in the heading. I had to correct the report and ask owners to reconsider the comparisons that depended on it. The episode changed how I reviewed familiar measures: the title could remain unchanged while the population or aggregation beneath it moved. I asked the analyst who identified the issue to explain it directly rather than let my summary soften the correction. That experience prepared me for the CDO role by making accountability for interpretation as important as responsibility for producing a technically available report.

Reason for the move

Appointed CDO with enterprise data definitions and programme responsibility

Head of Business Systems

Ten data and reporting colleagues
Financial scope
₹1.7 crore annual function expense; commercial and accounting decisions separate

Mandate

Make denominators and reporting boundaries understandable to the people using them

Outcomes

  • Connected technical reporting with buying and service questions
  • Preserved unresolved definition disagreements
  • Kept analytical interpretation distinct from returns and commercial policy

Decisions in context

Moving inside Zarqelvi let me see how the same report entered several different decisions. Ten colleagues worked within ₹1.7 crore annual expense, while buying, returns policy and accounting remained with their owners. A measure could be available before those functions agreed what its denominator represented. I learned to preserve that disagreement and identify the decision it affected, rather than publish a convenient definition as though the argument had been settled. Store and service colleagues helped me understand why a missing field or changed boundary mattered in practice. The role did not make me a commercial-policy owner. It made me responsible for evidence that was clear enough for those owners to use and challenge. That distinction became important when I later had to explain an error in a report whose approval had become my own responsibility.

Reason for the move

Promoted to lead the broader data function

₹79 lakh annual delivery expense; client policy and reporting authority retained

Mandate

Keep report definitions aligned with changes in the underlying observations

Outcomes

  • Reviewed measures when collection routes changed
  • Retained counts and definitions in client handovers
  • Separated report production from the authority to decide policy

Decisions in context

I led seven colleagues within ₹79 lakh annual delivery expense. Our clients owned their commercial policies and financial reporting, while my team needed to explain the basis of the measures we supplied. I found that a dashboard heading could survive changes in collection and still be read as comparable with its earlier version. I began asking for a definition review when the population or reporting boundary changed. The work required practical judgement: not every technical revision changed the business meaning, but a familiar presentation was not evidence that nothing important had moved. I wanted the client to know which comparisons remained sound and which required reconsideration. Joining Zarqelvi followed from that interest in the continuing use of the report, beyond the point where an external delivery had been accepted and closed.

Reason for the move

Joined a retailer to own data interpretation through continuing business use

Individual contributor in a six-person analytical group
Financial scope
Data preparation and review without independent budget or client decision authority

Mandate

Preserve observations and definitions so another reviewer could reconstruct a result

Outcomes

  • Prepared reporting inputs with their counts intact
  • Checked basic reconciliations under senior review
  • Learned to question a reassuring total when observation meaning changed

Decisions in context

I joined after completing statistics studies in May 2002. Within a six-person group I prepared inputs and checked reconciliations for a senior analyst. I had no independent budget or authority to decide how the client should act on the result. The work taught me to retain enough detail for another person to reconstruct a calculation rather than ask them to trust a finished chart. I learned that a total could reconcile while the observations beneath it had changed meaning. That required a question about definitions, not only another arithmetic check. The role was deliberately narrow, and I do not recast it as enterprise data leadership. Its lasting value was the discipline of making a result inspectable, which later helped me acknowledge when a measure I approved answered the wrong question.

Reason for the move

Promoted to lead client reporting delivery

What I am looking for next

I would consider a consumer CDO mandate where the enterprise wants definitions and evidence to remain clear as its services and reporting change. The role should connect data, finance, technology and operating owners before a measure becomes a settled basis for investment. I would want authority to revisit an interpretation I had approved and resources to investigate the unresolved part. My current executive directorship is a separate responsibility that any transition or outside role must address explicitly. For one prospective non-executive contribution, I would propose twenty-two annual days initially and test induction, reading, travel and exceptional demands against both existing duties. Further preparation and the receiving company’s assessment remain necessary. An experienced chair should help define how data judgement complements sector and financial expertise without turning the director into a second analytical manager. I would decline an arrangement that depends on privileged access to my employer’s customer or commercial records.
