Financial measures need a purpose and a boundary
I lead finance for an industrial packaging manufacturer, making the economic meaning of margins, production assumptions and customer exposure clear before a decision depends on them.
01
Weight contribution by the sales that produce it
Product contribution percentages should be connected to their revenue base and cost definition before they are combined. In the selected ₹1 crore portfolio, ₹90 lakh sales at twenty per cent contributed ₹18 lakh, while ₹10 lakh at fifty per cent contributed ₹5 lakh. The portfolio therefore contributed ₹23 lakh, or twenty-three per cent, after the agreed variable costs. An equal average of the rates would have implied ₹35 lakh and overstated that contribution by ₹12 lakh. I require the rupee calculation beside the percentage so that the weighting can be examined. This is a management view of contribution, not operating profit, and it does not establish the technical or commercial desirability of a product by itself. My responsibility is to provide a sound economic basis for the pricing or mix decision and explain what costs remain outside it.
02
Separate a volume assumption from an expense reduction
A fixed expense can look smaller per unit when a larger production number is used as the divisor. Our planning example allocated ₹60 lakh annual fixed expense over sixty thousand comparable units, giving ₹100 each. At a forecast hundred thousand units, the same expense became ₹60 per unit. Nothing in that arithmetic removed ₹24 lakh from the annual expense, despite a presentation that multiplied the ₹40 difference by the original sixty thousand units. I distinguish a unit allocation from a change in total cash or expense. More productive use of capacity may still be valuable, but it needs its own demand and operating evidence. The example concerns management planning, not a direction on statutory inventory accounting. I work with operations to state the volume assumption, the unchanged fixed amount and any separately evidenced expenditure reduction.
03
Read common customer exposure alongside legal debtor accounts
Separate invoices and legal customers do not always mean separate economic dependence. In the reviewed FY 2025–26 sales account, three customers sharing a parent contributed ₹18.4 crore, ₹11.04 crore and ₹7.36 crore. Together they represented ₹36.8 crore, forty per cent of ₹92 crore company revenue, although the largest single account was twenty per cent. At the review date their open receivables were ₹4.2 crore, ₹2.1 crore and ₹1.7 crore, totalling ₹8 crore. I retain each legal debtor and its terms while adding the group view for credit and strategic discussion. Common ownership does not create an obligation to settle another customer account or prove a default. It identifies a relationship management should understand before increasing exposure. That lets the executive team discuss dependence without treating an analytical grouping as a change to the customer's contractual obligations.
04
Make a finance correction usable by the people deciding
Finding an error is only the beginning of a CFO's responsibility. I need to explain which recommendation relied on it, whether the decision has already been taken and what can still be changed. When a finance-approved contribution summary was wrong, I withdrew the paper before pricing approval and gave the executive team the corrected rupee calculation. I did not describe the analyst as the sole source of a control failure that our review had missed. The same discipline applies when a volume assumption is uncertain or customer accounts need a second exposure view. I distinguish a calculation correction from a changed commercial judgement and preserve the questions that remain for management. A useful review leaves colleagues able to decide with a clearer basis, rather than merely requiring them to accept a less attractive number from finance.
A leadership conviction
A percentage can be arithmetically tidy and economically misleading. I want the reader of a finance paper to know what was weighted, what was assumed and which exposures remain connected. My responsibility includes correcting a figure my own team supplied, even when its replacement makes the proposal less attractive.
