A credible people leader does not calculate a speculative fortune for candidates. They build an explanation that distinguishes facts, scenarios and unknowns. The same discipline should govern their own offer. Ask for documents, obtain independent advice where appropriate and test whether the board treats equity as shared ownership, a retention mechanism or a persuasive headline.

The people system must change without deleting what made the company work

Early companies coordinate through proximity, memory and founder judgement. That can be fast and deeply contextual. It also stops scaling when employees cannot predict who decides, managers relay different standards and exceptions depend on personal access. The CHRO's work is not to replace intimacy with forms. It is to identify which decisions need a stable mechanism and which remain legitimately judgement-led.

Role clarity usually comes before competency architecture. Define the outcomes a leadership role owns, the interfaces it must manage and the decisions reserved elsewhere. A long catalogue of behaviours cannot compensate for two executives believing they own the same result. Candidates should show how they resolved overlap without turning every boundary into bureaucracy.

Management quality becomes infrastructure. Promotion from expert to manager needs an explicit change in responsibility, preparation and feedback. The CHRO should know where manager discretion is useful and where inconsistency creates unfairness, legal exposure or avoidable attrition. Training is only one lever; selection, workload, incentives and consequence matter more.

Finally, preserve the useful founder signal. Customers, product craft and pace may be encoded in stories and rituals that a generic corporate framework would flatten. A strong CHRO separates essential identity from habits that merely reflect a smaller company. The outcome is not a company that resembles every large employer. It is one whose distinctive choices no longer require mind-reading.

The useful view joins demand, skill, location, time to productivity, internal movement, contractor dependence and unit economics. The CHRO must be able to say which action the measure supports.

Definitions need custody. Regretted attrition, performance, representation, vacancy and engagement can change meaning across teams or periods. A favourable trend built on a revised denominator is not progress. Record owners, exclusions, effective dates and material limitations so the executive team does not debate incompatible numbers.

Protect the person behind the aggregate. Small teams and intersecting attributes can make apparently anonymous data identifiable. Access should follow purpose, and leaders should resist using survey comments or individual cases as theatre in executive debate. Evidence can be specific without circulating information beyond those who need it.

Combine lagging and leading signals. Departures show what already happened; manager load, internal applications, reward compression, absence and repeated employee-relations themes may reveal emerging strain. None is a verdict alone. The CHRO's contribution is disciplined interpretation, a testable hypothesis and a response whose effect can be observed.

The board must distinguish a smaller title from a smaller mandate.

How important is equity expertise for a SaaS CHRO?
