Which product differences deserve to stay?
I use the sixteen-branch workflow review to examine a question that an architecture diagram cannot answer alone: which differences still serve a meaningful client need? The session follows the choice to consolidate ten forks and retain five specialist lines, including the commercial conversations and continuing ownership behind that result. Participants consider what belongs in configuration, an extension or a separate implementation, and why a common repository does not remove the need to examine different behaviours. I also show how a maintenance-effort observation can help a review without becoming an invented annual saving. The discussion is designed for leaders who share responsibility across product and delivery, rather than for one function seeking authority over the other. We finish by examining how to record the reason for a retained difference so a successor can revisit it intelligently. The example is illustrative fiction; it offers a decision method to discuss, not a claim that every product should converge on the same architecture.
