Define the observation before relying on its precision

I lead industrial data work by preserving the meaning of a record when it is joined, counted or used to predict a decision.

01

Preserve the unit of observation when detail is attached

A shipment record can add useful context to an order without making its full value a new amount each time the order appears. I ask the team to state the unit of observation before and after a join, and to reconcile the result to an independently understood source total. The extract I approved failed that test:240 orders became 320 rows, and repeated header values inflated a management amount. The correction required more than removing duplicate-looking rows, because each shipment could be valid detail. We separated the order-level amount from the shipment-level account and retained the relationship between them. This approach helps management receive a useful combined view without allowing the technical shape of the query to redefine what is being measured. Finance and operating owners still approve the business interpretation relevant to their authority.

02

Reconstruct what was knowable when a prediction would be used

An extracted historical table contains information accumulated over time. A field can be accurate at extraction and still be unavailable when a proposed prediction must assist a decision. I examine that timing with the people who create and use the records. In our delivery-risk prototype, thirteen of 120 candidate fields arrived after the intended prediction point. We held the model and rebuilt the evaluation around information available at that moment. The work did not establish deployment readiness merely by deleting those fields. It also needed appropriate evaluation and a clear account of the human decision the model would support. My role is to make the evidence suitable for the intended use, while operations retains authority over commitments and qualified reviewers assess the model's limits before any release decision.

03

Keep overlapping memberships separate from a distinct population

Regional reports can each be correct while their sum answers the wrong enterprise question. A legal customer active in two regions is relevant to both teams, but remains one identifier in a combined distinct-customer count. I work with commercial owners to define the entity and activity period before reconciling the overlap. Our 120 and 90 regional populations shared 30 identifiers, giving 180 distinct customers rather than 210 memberships. We retained the regional views instead of deleting legitimate relationships to make the total convenient. Legal-customer identity also remains different from a corporate group or operating site. A decision about concentration may need another definition. The capability is therefore not simply deduplication:it is preserving the relationships needed for different questions while ensuring that the report names the population it actually describes.

04

Correct the interpretation without inventing a new business event

When a report changes, management needs to know whether the business changed or the account of it was wrong. The inflated order extract did not establish duplicate billing, a cash loss or additional demand. I made that distinction explicit while accepting responsibility for the approval. My team explains the affected population, the source of the error and which decisions need reconsideration. We then work with the accountable function to replace the analysis and check related reports. I do not present a corrected total as an operating improvement that never occurred. The same discipline applies when a prototype loses an attractive evaluation result after unavailable information is removed. A less impressive number can be a more useful basis for action, provided we explain why it changed and what remains uncertain.

A leadership conviction

A total can be calculated correctly from the wrong set of rows. A historical field can be accurate and still arrive too late for the prediction we are testing. I want the business meaning to survive the technical transformation, so a director can understand what the number counts before deciding what to do with it.
